How many Black Friday emails should a small shop send? (2026)
Short answer: most small shops do well with four to seven emails across the Black Friday window, with the busiest days being Black Friday itself (Friday, November 27, 2026) and Cyber Monday (November 30). Here is the reasoning, a week-by-week plan, and how to protect your list while you do it.
The short answer
- Minimum worth sending: three. An announcement before the sale, a Black Friday email, and a Cyber Monday last-chance email.
- A good range for most small shops: four to seven. Add a heads-up, an early-access email for your best customers, and a reminder.
- More than that only makes sense if each email has something new to say: a new product, a real deadline, a restock.
This is a rule of thumb, not a measured benchmark. Your list, your products and your usual sending habits matter more than any number on a page. If you normally email once a month, going to six emails in a week is a big jump, so start at the low end.
Why a range and not one number
- Inboxes are crowded. Most people get many sale emails in this window, so a single email is easy to miss.
- Each email has a different job. A heads-up builds anticipation, the main email makes the offer, a reminder catches people who were busy, and a last-chance email gives a real deadline.
- Frequency has a cost. Every extra email is another chance for someone to unsubscribe or mark it as spam. Send another one only when it gives people a reason to open it.
- Your capacity counts. Four emails that are tested and right beat eight that are rushed.
A week-by-week plan
Dates below follow the 2026 calendar: Black Friday is November 27, Small Business Saturday is November 28, and Cyber Monday is November 30. The send schedule guide has times and more detail.
Two weeks out (around November 13 to 19)
- Email 1, the heads-up. Tell people the date, hint at the offer and invite them to watch for it. If you collect early-access signups, mention them here.
Week of Black Friday (November 23 to 26)
- Email 2, early access (optional). A day or two early, for your most engaged customers or a VIP list. See the VIP early access guide.
- Email 3, the day-before reminder. Short, with the offer and start time.
Black Friday weekend (November 27 to 29)
- Email 4, Black Friday. The main announcement, sent when the sale opens.
- Email 5, Saturday or Sunday (optional). A small-business thank-you, a best-seller roundup, or a reminder to people who have not opened email 4.
Cyber Monday (November 30)
- Email 6, last chance. Only if the sale truly ends. Say when.
- Email 7, evening resend (optional). Send to non-openers with a new subject line.
Simple versions
- Three emails: heads-up, Black Friday, Cyber Monday last chance.
- Five emails: add early access and a Sunday reminder.
- Seven emails: the full plan above.
Handling unsubscribe risk
Some people will unsubscribe during a busy sending week. That is normal, and it is better than being marked as spam. A few habits keep it manageable.
- Warn people in advance. In your heads-up, say you will be sending a few emails over the weekend, so it is not a surprise.
- Make unsubscribing easy. A clear link in the footer is required and respected. Do not hide it.
- Offer a lighter option. If your platform supports preference centers or segments, let people pick “fewer emails.”
- Skip people who already bought. Once someone has ordered, suppress them from the remaining sale emails if your platform lets you. They do not need a reminder.
- Segment resends. Send the reminders only to people who did not open or click, not to your whole list.
- Mind your engaged and unengaged subscribers separately. Your most engaged customers can handle more emails. People who have not opened anything in months may be better served by one or two.
- Keep each email different. Repeating the same message with a new subject line is fine once. Doing it every day is where fatigue starts.
- Watch your own numbers. After the first two emails, check unsubscribes and complaints in your platform. If they jump above your usual level, trim the optional emails.
Choosing which emails to skip
If you have to cut, drop the optional ones in this order: the evening resend, the Saturday or Sunday email, the early-access email. Keep the heads-up, Black Friday and Cyber Monday emails.
