Black Friday sale ideas for small business, 2026
Black Friday is November 27 this year. A small shop does not have to match a big retailer’s discounts to have a good weekend. Here are twelve sale ideas that work for independent shops, and the email you would send for each.
First, pick the job the sale has to do
Before you choose an offer, decide what you most need from the weekend. Each goal points to a different idea:
- Move stock you are tired of looking at. Use a clearance table, a bundle or a mystery item.
- Bring in new customers. Use a first-order offer, a free gift or a referral reward.
- Reward the customers you already have. Use early access, a members-only price or double points.
- Raise the size of each order. Use a spend-and-save ladder, a free-shipping threshold or a gift with purchase.
- Protect your margin. Use bundles, gifts with purchase and limited editions instead of across-the-board discounts.
Twelve ideas
1. A tiered spend-and-save ladder
“Spend $75, save $10. Spend $150, save $25. Spend $250, save $50.” Customers add one more item to reach the next step. Work out your margin at each step before you publish it.
2. A bundle priced below the parts
Group three products that belong together, such as a candle, a matchbox and a tray, and price the set a little under the total. Bundles protect your margin better than a percentage off everything because you choose what is in them.
3. VIP early access
Email your best customers on Wednesday or Thursday with the offer and a start time before the public sale. It costs you nothing, it makes your loyal customers feel recognized, and it spreads your orders over more days.
4. A gift with purchase
“Free ornament with every order over $60, while they last.” A small gift you buy cheaply feels more generous than a few percent off, and it gives you a reason to email again when the gifts run low.
5. Free shipping over a threshold
Set the threshold a little above your average order. Shipping costs are the most common reason people leave a cart, so this one often beats a discount of the same cost to you.
6. A one-day doorbuster
Pick one popular product, discount it for 24 hours, and say how many you have. A real limit works better than a made-up one, and you should never invent scarcity you do not have.
7. A limited holiday edition
A holiday scent, colorway, flavor or print that is only made once. The price stays full and the urgency comes from the product itself.
8. Gift cards with a bonus
“Buy a $50 gift card this weekend and get a $10 card for yourself.” The bonus card brings the customer back in January, when your shop is quiet. Check your local rules on gift card expiry and write the terms plainly.
9. A clearance table
Gather last season’s items, discount them honestly, and say that they are final sale. Customers like a clearly labeled place to hunt for a bargain, and it frees up shelf space.
10. Buy one, give one
Tie a purchase to a local cause, such as a food bank or a school, and say exactly what you will give and when. Only run this if you will do it and can show it.
11. A Small Business Saturday event
If you have a storefront, save something for Saturday, November 28: a tasting, a maker visit, a free gift-wrap station or a passport stamp. Email it Friday evening so people plan their day. Our Small Business Saturday examples show how.
12. A “skip the sale” weekend
Some shops choose not to discount and say so, offering free gift wrap, a handwritten note and fast shipping instead. See our guide to Black Friday without discounting for how to do this honestly.
How to choose
| If you need to… | Start with |
|---|---|
| Clear old stock | Clearance table, bundles |
| Find new customers | Gift with purchase, free shipping, a limited edition |
| Thank regulars | VIP early access, gift card bonus |
| Raise order size | Spend-and-save ladder, free shipping threshold |
| Protect margin | Bundles, gift with purchase, limited edition |
Do the math before you announce
- Write down your cost and your normal margin for each product in the offer.
- Subtract the discount, the free gift and any shipping you are absorbing. If you lose money on a product, make it a limited quantity or leave it out.
- Decide the start and end time, the quantity limit and what happens when you run out.
- Put the same terms in the email, on the site and at the register so nobody is surprised.
Then announce it
A sale idea only works if your customers hear about it. Plan at least four emails: a heads-up, early access, the main announcement and a last chance. Our 2026 email schedule gives the dates, and the subject line list gives you lines to start from. The Black Friday email ideas guide covers what to put in each message.
